An early-stage K-12 platform wanted to "add AI" for differentiation. Instead of building a generic tutor, we identified that teachers were spending 4+ hours per week generating differentiated practice. We prototyped a focused teacher copilot, validated usage with 8 pilot schools, and shipped a narrow MVP. Within 90 days, teacher weekly active doubled and 3 districts expanded mid-contract.
